Should I raise a concern publicly or privately?

Nov 9, 2026
Short answer

Start privately when the risk touches a person's judgement, when the fix is still cheap, or when a public message would make someone lose face.

Start privately when the risk touches a person's judgement, when the fix is still cheap, or when a public message would make someone lose face. Put it on the record when safety, money, legal exposure or a shared date is involved, or when you raised it privately and the checkpoint passed without action. In that case, move only the audience: restate the risk, the date and what you are asking for, and leave the history out of it.

Written channels raise a separate question: who can forward them. Add one level up only after the private route has had a fair chance and the checkpoint has passed. Then keep the thread to three lines: the risk, the date and the ask. Short threads with a clear ask get action; long threads with history get forwarded.
